The failure mode is everyone working separately
Structure to one supplier, boards to another, assembly to a third — and when it will not go together, or goes together and does not work, all three point at each other. Plenty of small teams have been there.
We keep structure, hardware, assembly and test on one chain: one interface definition, any change notified to the other two, and problems found during assembly routed back to structure or hardware instead of being filed away on the bench.
From demo unit to small batch
A demo prototype only has to demo; compromises are acceptable. A small batch has to be identical unit to unit. Those are different requirements — small batch means freezing the assembly sequence and test items and keeping records per unit.
State your target volume at kick-off. Building the way you would build a demo unit and then scaling straight to a few hundred usually breaks on consistency.
